From the outside, we looked like we were crushing it. But under the surface? Our margins were paper-thin, and there were moments we could barely make payroll.

We weren’t scaling. We were swelling.

The turning point came when I realized that top-line growth was making headlines, but it wasn’t building value. 

Revenue is vanity. EBITDA is value. 

I’ve seen businesses with $10 million in revenue and absolutely nothing left over. It’s not just unsustainable. It’s dangerous.

So we got disciplined. 

We set a fixed percentage of revenue we would always hold as profit and reverse-engineered the rest of the business from there. That one change forced us to get lean, get innovative, and get serious about what actually moved the needle.

Every decision we made from that moment forward was filtered through one simple question: 

Does this expand or compress our margins?

We started tracking profitability per client, per quarter, per service line. We simplified our offers. We killed complexity. 

One of the best examples? Our bloated referral payout program was eating 30 hours of team time every month. Instead of buying software to patch the process, we eliminated the friction altogether.
